A CTO’s checklist: turning AI-augmented engineering into daily practice

With those using AI multiple times daily ~1.5× more likely to report >25% productivity gains than everyone else (see the report) it couldn’t be clearer that fully leveraging the benefits of AI-augmented engineering requires frequent use.

Here we look to help support you in turning AI-augmented engineering into daily practice with a quick and easy checklist to use with your teams. 


1. Don’t just make it optional, prioritise frequent and habitual use

With teams using AI multiple times a day seeing up to 1.5× higher productivity gains you need to treat AI like a default operating model, not an optional tool:

  • Set adoption targets. Aim for >90% of engineers using AI daily, and make usage part of personal development plans. 

  • Track simple metrics. From daily active users to % of PRs with AI-assisted tests to time-to-first-PR for new joiners, it’s this visibility and accountability that will drive sustained adoption.

2. Measure real outcomes, not impressions

With AI, seven in ten engineers report saving at least half a day a week - but the best performers double that. With just a couple of clear actions you can make sure you’re in the running for the most impactful productivity lift:

  • Track your gains and regularly. Whether it’s hours saved, faster releases or higher code coverage, knowing exactly where the impact lies allows you to work to increase it.

  • Place your focus where the impact compounds: most notably inside the IDE, in code reviews, and on repeatable tasks such as tests and documentation.

  • Pair seniors with mids or juniors to spread prompt patterns and review habits that unlock bigger time savings.

3. Build review and testing frameworks around AI.

Remember - AI speeds up code creation but increases review demands. To avoid adding unnecessary overhead, you need to be prepared:

  • Seniors should lead on verification, test coverage, and architecture checks. 

  • AI review steps should be built into PR templates (“AI-generated? Y/N; verification notes; tests updated”) and AI-assisted testing made part of your Definition of Done. 

  • “AI orchestration” - prompt libraries, review frameworks, and guardrails - should be treated as a core senior skill, not an optional extra.

4. Make onboarding and learning AI-first.

We know that AI can cut onboarding time dramatically but without structure your speed-ups will be marginal - and you risk juniors over-trusting the tools. Guide them through the journey for the best impact:

  • Give juniors clear frameworks. Think starter prompt packs, “golden” examples and review templates as a baseline. 

  • Buddy them with senior “editors” to review AI output. 

  • Track onboarding metrics such as time-to-first-PR and % of PRs with AI-assisted tests.

5. Redefine senior roles and skills.

Over 50% of engineers expect to spend more time reviewing AI-generated code with 4 in 10 anticipating needing to learn new skills to stay competitive. Don’t just assume skills will emerge organically though, plan for the best results:

  • Rebalance senior time toward AI-assisted review, architecture oversight, and prompt safety.

  • Include secure prompting, test generation, and AI evaluation in professional development plans. 

  • Build prompt libraries and policies to reduce risk and ensure consistency and remember: AI should buy you speed and resilience; if that’s not the case, something needs to change.
